The day I realized my antagonist was just a grumpy protagonist

I was 40k words into my novel in July, and beta readers kept saying they didn't get why the villain acted that way. Then it hit me in a parking lot in Tulsa: I'd been writing every scene from the hero's point of view, so the bad guy just looked like a jerk with no reasons. I rewrote one chapter from his side, and suddenly his whole backstory, the stolen relic, the abandoned sister, the 3 failed heists, made sense. It sounds dumb, but I spent 6 years thinking antagonists needed to be evil, not just wrong. Has anyone else had that click where a prompt or character suddenly flips for you?
